San Francisco-based Bedrock Robotics is now operating driverless excavators on commercial sites in Texas and Nevada.. These autonomous machines are performing heavy earthmoving tasks without a human operator present in the cab.
The $350 million response to a 40% retirement risk
The push toward automation is driven by a looming crisis in the construction industry. According to industry estimates cited by Bedrock Robotics, roughly one in five construction workers is currently over the age of 55, and more than 40% of the total workforce could retire within the next five years. This mass exodus threatens to exacerbate existing labor shortages, where 92% of firms with open positions struggle to find staff.
The financial stakes are equally high. As reported by CyberGuy,a McKinsey analysis suggests that large-scale construction projects frequently run up to 80% over budget and take 20% longer than scheduled. Bedrock Robotics, which has raised more than $350 million to date, aims to mitigate these delays by using AI to handle repetitive, high-volume earthmoving tasks, allowing skilled human operators to focus on more complex, detailed work.
Sundt Construction and Zachry's multi-million-cubic-yard projects
Bedrock Robotics has moved past the experimental phase and is now integrated into active, large-scale inrfastructure projects. In Nevada, the company is working with Sundt Construction at a water treatment facility. Meanwhile, in Texas, Bedrock Robotics is supporting Champion Site Prep on a significant earthwork project and is also engaged in a 1.2 million-cubic-yard civil sitework project with Zachry Construction Corporation.
These deployments focus on the early stages of construction,such as clearing earth, cut-and-fill operations, and foundation preparation. a Bedrock Robotics spokesperson told CyberGuy that as of their August 2026 deployments, the company is already approaching human-level productivity in terms of cubic yards of earth moved per shift.
The 'Bedrock Operator' and the retrofit hurdle
The core of this technology is a system called the Bedrock Operator,which is designed to be a retrofit for existing heavy machinery. The company claims that crews can install its sensor and computing package onto a machine in a single day without making permanent structural changes. This modular approach is intended to make automation accessible to contractors without requiring them to replace their entire fleets.
However, there is a notable gap between the company's retrofit vision and its current deployment method. As the report notes, Bedrock Robotics is currently deploying new excavators that the company has outfitted and tested at its own facilities. When asked about the timeline for bringing the system to contractors' existing equipment, a Bedrock Robotics spokesperson stated the company has no update to share at this time .
Can one person manage a massive autonomous fleet?
While Bedrock Robotics emphasizes that its machines automatically stop if a person or unauthorized object enters the work zone, the scalability of human oversight remains an open question.. The company currently uses a model where a person monitors the fleet and intervenes only when a machine gets stuck or encounters an unusual situation. While a spokesperson described these interventions as "relatively rare," it remains unverified how many machines a single remote monitor can safely oversee without compromising site safety.
